The path to growth: how brands go from small to big
The actions of individual consumers are difficult to explain, let alone predict. But look at all consumers as a whole, and they become highly predictable.

개별 소비자의 행동을 설명하는 것은 어려우며, 예측하기는 더욱 어렵습니다. 하지만 모든 소비자를 전체적으로 보면 매우 예측 가능해집니다. 통계 모델은 소비자의 브랜드 선택을 설명하는 도구를 제공합니다. 이 모델들은 매우 정확합니다. 결과적으로 데이터 과학은 시장이 어떻게 작동하는지, 그리고 브랜드가 성장하기 위해 무엇에 집중해야 하는지에 대해 알려줄 수 있습니다.

일부 사람들이 믿게 만드는 것과 달리, 브랜드 침투율(즉, 브랜드를 구매하는 소비자 비율)이 브랜드 성장을 위한 만능 해결책은 아닙니다. 소비자 충성도 또한 마찬가지입니다. 모든 카테고리, 시장, 브랜드에 적용되는 단일 해결책은 존재하지 않습니다.

대신, 브랜드는 서로 다른 성장 단계를 거치며 각 단계에서 서로 다른 우선순위를 갖게 됩니다. 어떤 브랜드에게는 구매자 수를 늘리는 것이 최우선 과제일 수 있습니다. 하지만 다른 브랜드에게는 기존 브랜드 구매자들의 구매 빈도를 증가시키고, 충성도를 구축하며 지갑 점유율을 늘리는 것이 더 중요한 과제가 될 것입니다.

무엇이 중요하고, 어느 정도로 중요한지는 브랜드의 크기, 카테고리, 소비자의 구매 행동, 시장의 경쟁력 등 여러 요인에 따라 달라집니다. 그리고 더욱 중요한 것은, 이것이 예측 가능하다는 점입니다. 데이터 과학은 성장의 경로를 이해하고, 언제 무엇이 중요한지에 대한 코드를 해독하는 데 도움을 줄 수 있습니다.

The actions of individual consumers are difficult to explain, let alone predict. But look at all consumers as a whole, and they become highly predictable.

Statistical models provide tools that we can use to describe consumers’ brand choices – and these models are highly accurate.

As a result, data-science can tell us a thing or two about how markets work, and what brands need to focus on to grow.

A widely used model of consumer brand choice is the NBD Dirichlet – it has been called “one of the most important achievements of marketing science“. It has been validated over a wide range of consumer categories, across markets and time.

Based on the model I built a simulation tool that I fit to 57 individual consumer categories across 5 different markets. Along the way, I made some findings on what drives brand growth.

Today I’d like to share some of these with you.

Unlike some people will make you believe, brand penetration is not the one-size-fits-all solution to brand growth. Nor is consumer loyalty.

There is no single solution that applies to all categories, markets, and brands.

Instead, brands go through different growth stages, with different priorities at each stage.

For some brands, increasing the number of buyers might be the top priority. But for others it will be all about increasing the purchase frequency amongst existing brand buyers, building loyalty and increasing the share of wallet.

What is relevant, and to what extent, depends on many factors, including the size of the brand, the category, the buying behaviour of its consumers and the competitiveness of the market.

And what’s more: it’s predictable.

Data-science can help us understand the path to growth, and crack the code of what is important when.

소비자는 예측 가능하다 (Consumers are predictable)

개별 소비자의 선택은 많은 요인에 의해 영향을 받아 마치 무작위와 같을 수 있습니다. 그러나 집합적으로 보면 소비자의 선택은 예측 가능한 패턴을 따릅니다.

이를 생각해볼 수 있는 방법 중 하나는 공정한 동전을 던질 때입니다. 다음 동전 던지기를 정확하게 맞출 확률은 50%에 불과하지만, 동전을 1,000번 던지면 그 중 절반 정도가 앞면이 나올 것이라는 것을 알고 있습니다.

이는 예측 가능한 결과입니다.

오늘날 우리는 브랜드 구매 방식에 대해 많은 연구를 수행해왔습니다. 그리고 우리의 모델은 점점 더 정확해지고 있습니다. 그 중 하나가 NBD 디리클레 모델입니다. 이 모델에 대한 내용은 여기에서 읽을 수 있습니다. 이 모델은 브랜드 선택을 정확하게 모델링할 뿐만 아니라, 비구독 기반 시장에서 특히 유효하며, 카테고리, 시장, 시간에 걸쳐 검증되었습니다.

Choices of individual consumers are influenced by so many factors that they might as well be random. But in the aggregate, consumer choices follow predictable patterns. 

One way to think of it is when you toss a fair coin. You only have 50% chances of correctly guessing the next coin-toss. But you know that when tossing the coin 1,000 times, about half of the tosses will be heads.

It’s a predictable outcome.

Today, plenty of research has been done on how we buy brands. And our models have become increasingly accurate.

This model does not only accurately model brand choice – especially in non-subscription based markets – it has been validated across categories, markets and time.

And there are plenty of things we can learn from it.

What data-science says about how brands grow

Using the NBD Dirichlet model, we can create a simulated world. A virtual market, with virtual consumers that buy brands.

The brands can be real-world brands or virtual brands that we ‘launch’ – depending on the questions we want to answer.

The amazing thing about this simulated world is: the brand purchase behaviour of the virtual consumers matches that of the consumers in the real world.

And as we fit the simulation tool to a real-world category, we can observe how brands within that category grow or decline.

The chart below is an output from running the simulation on the yogurt category in Germany. It shows how brand penetration (i.e. the share of the population that buys a brand) and frequency (i.e. the average number of times a brand is bought by a brand buyer) change as brands grow.

I have included both the actual market data (the dots) and simulated curve, to provide an indication of the model fit.

The chart will look pretty much the same for most consumer categories that are not subscription categories.

This chart is actually quite powerful: it shows that under ‘normal conditions’, brands of a certain size will have a certain penetration and purchase frequency.

When brands grow, they follow a predictable path.

Once we know the path, we can start investigating deviations from the “norm”. These typically represent an opportunity to re-align the performance of a brand with consumer behaviour. Or said differently: they are potential growth opportunities or risks.

This same approach can be extended to other brand performance measures such as churn rates, repurchase rates, loyalty levels, etc., which can also be modelled to get to “normal” levels.

다음 차트는 두 가지 성장 레버의 기여도를 보여줍니다:

  • 침투율 레버: 브랜드 구매자 수 증가
  • 빈도 레버: 기존 구매자의 구매 빈도 증가, 즉 충성도 구축

브랜드가 규모를 키우면 빈도가 점점 더 중요해집니다. 브랜드는 점차 기존 구매자의 지갑 점유율을 확대하고 충성도를 구축해야 합니다. 침투율 증가만으로는 충분하지 않습니다. 브랜드가 커지면, 빈도와 충성도가 침투율을 뛰어넘어 성장의 주요 동력이 될 수 있습니다.

이것이 일어난 브랜드의 예로는 영국의 Walkers 브랜드가 있습니다. 이 브랜드는 대부분의 시장에서 Lay's로 불립니다. 이 브랜드는 감자칩 카테고리에서 70%에 가까운 시장 점유율을 가지고 있습니다(모든 서브 브랜드와 확장 브랜드를 포함할 경우). 영국 가정의 거의 80%가 매년 이 브랜드를 구매합니다. 영국의 거의 모든 가정이 이 브랜드의 구매자이기 때문에 침투율을 통해 더 이상 성장할 여지가 많지 않습니다!

Brand priorities depend on size

As data-science tells us the typical path to growth, we can now identify what brands need to do to reach the next level of brand sales.

The next chart shows the growth contribution of two growth levers:

  1. Penetration lever: increasing the number of brand buyers
  2. Frequency lever: increasing the purchase frequency of existing buyers – i.e., building loyalty

The two levers are plotted against the size of the brand. As for the previous chart, both the simulated curve and actual market data are included.

What we see, is that the growth priorities evolve as brands grow – brands go through different growth stages.

Small brands, fuel their growth through increases in penetration. The focus for them is to get the brand into the hands of new buyers. As I discussed in a previous post, focusing on heavy category buyers can help them accelerate growth.

As brands gain scale, frequency becomes increasingly important. Brands need to gradually expand their share of wallet of existing buyers and build loyalty. Building penetration is not enough.

And as brands become big, frequency and loyalty may even overtake penetration as the main driver of growth.

An example of a brand where this has happened is Walkers’ in the UK – the brand is called Lay’s in most markets.

The brand has close to 70% market share within the potato chip category (if you include all its sub-brands and extensions). Close to 80% of all UK households purchase the brand each year.

As nearly every household in the UK is a brand buyer, there’s not much room left to grow through penetration!

예를 들어, 경쟁이 치열하거나 소비자의 브랜드 선택이 다양할수록 브랜드는 더 일찍 구매자의 충성도를 구축해 추가 성장을 이끌어야 할 필요가 있습니다.

카테고리의 구매 빈도도 성장 동력에 영향을 줄 수 있습니다. 자주 구매하는 카테고리는 전환 기회를 증가시키며, 따라서 충성도 구축의 중요성도 높아집니다.

아래는 여성용 아우터웨어와 냉동 디저트라는 매우 다른 두 카테고리에 대한 성장 기여도 차트의 예입니다.

두 카테고리 모두 침투율은 비슷하지만 구매 빈도와 경쟁 강도는 매우 다릅니다. 그 결과, 이 카테고리의 브랜드에 대한 성장 우선순위도 매우 다릅니다.

Growth priorities depend on the category

Unsurprisingly, it’s not just brand size that matters when determining the relevance of penetration or frequency as drivers of growth.

The specifics of the category and market also play a role.

For example, the more intense the competition or the more diverse consumers’ brand choice, the earlier a brand will need to start thinking about building the loyalty of its buyers to drive further growth.

How often a category is bought can also influence the drivers of growth. Frequently purchased categories increase the opportunities for switching and therefore also increase the importance of building loyalty.

Below is an example of what the growth contribution chart looks like for two very different categories: women’s outerwear and frozen desserts.

Both have similar penetration, but very different purchase frequencies and competitive intensities. As a result, the growth priorities for brands in these categories are very different.

Summary

침투율은 성장의 유일한 동력이 아닙니다. 성장에는 만능 해결책이 존재하지 않습니다. 대신 브랜드는 서로 다른 성장 단계를 거치며 각 단계에서 서로 다른 우선순위를 가집니다. 브랜드 크기, 현재 성과, 카테고리, 시장 구조 등 여러 요소를 고려해야 올바른 우선순위를 식별할 수 있습니다. 마지막으로, 데이터 과학은 브랜드의 성장 기회를 식별하고 우선순위를 정하는 데 도움을 줄 수 있습니다.

For example, while high market share is a positive indicator, it does not necessarily equate to profitability or customer satisfaction. Hence, businesses need to track other metrics to ensure that they are achieving their business objectives holistically.

Furthermore, businesses should use a range of metrics to track their performance over time. By using a combination of metrics, businesses can ensure that they are achieving their objectives both in the short term and the long term.

Nudged towards short-term results

Market share is an essential metric for measuring a company’s performance. Businesses need to deliver short-term results. And price promotions are a “simple” way gain share in the short term. But sprawling price promotions will not be sustainable in the long run and are likely to hurt profitability.

Risk of limited view of the full market potential​

While market share is a valuable metric for measuring a company’s performance in a specific category at a specific point in time, it provides a limited view of the full market potential. This limitation arises from how the category is defined, which can vary depending on the company’s perspective.
